What happens each phase
Each phase has a clear focus. Progress builds on what came before.
Diagnosis & Mapping
We spend the first two months understanding how your company actually works — not how it's supposed to work. We interview key people, observe operations, map every process, and document informal agreements. The output is a clear diagnosis of what will break under growth and what can stay as-is.
Priority Building
With the diagnosis in hand, we tackle the highest-risk areas first. This typically includes formalizing the roles that are most undefined, documenting the processes most likely to cause problems, and making decisions about which systems to introduce. Work happens in your company, not on slides.
Consolidation & Handover
The final phase focuses on making sure the structure your team built is understood, documented, and maintainable without us. We address the remaining gaps, conduct training where needed, and produce a complete handover document so nothing lives only in our heads.
What each biweekly visit looks like
Every visit follows a consistent structure so time is used well and progress compounds.
Review
We open each session by reviewing what happened since the last visit. What tasks were completed, what ran into obstacles, what changed in the business. This keeps the process grounded in reality, not theory.
Work Session
The core of each visit is hands-on work. We might be writing role definitions with a team leader, mapping a process with the operations manager, or making a decision about a system with the owner. Real work, not presentations.
Next Steps
We close each visit by defining clear tasks for the next two weeks — who does what, by when, and what resources they need. Between visits, you can reach us for questions that can't wait.
Honest about our scope
Knowing what a service doesn't do is as important as knowing what it does.
We do: hands-on structural work Role definitions, process documentation, system decisions, written agreements, change sequencing.
We don't: high-level strategy We're not a strategy consultancy and don't produce market analyses, investor decks, or long-term business plans.
We do: work with your existing team We build with the people you have, not around them. Your team owns the result.
We don't: replace your management We support decision-making; we don't make decisions for you. The company remains yours to run.
